In the 1980s a credit union COO made a defensible choice when she signed for Symitar. Her alternative was a mainframe lease, a team of COBOL programmers, and a tape backup vendor. Relational databases were expensive and brittle. Networking was proprietary. Packaged software, even at six figures a year, was the cheap and safe option. A credit union core — meaning a single proprietary stack that ran deposits, lending, the GL, and member records — was the only practical way to operate a hundred-million-dollar credit union's back office.
That same decision has been re-made in essentially the same form for forty years. It is now being made in 2026 against a substrate that has nothing in common with 1985. Every assumption that justified the original credit union core buy has quietly collapsed — and yet the buying decision looks identical. New RFP. Same shortlist. Same five-year contract. Same multi-year conversion. Same proprietary database. Same nightly batch.
This is the part of the credit union core conversation nobody is having out loud: not which core, but why a core at all.
What 1985 credit union cores were actually solving for
Three constraints made packaged cores rational forty years ago: databases couldn't scale, integrations didn't exist, and software was expensive to build. Each of those constraints has collapsed.
A credit union's transaction load — even at multi-billion-dollar scale — is well inside what modern managed databases handle as routine. AWS Aurora, Postgres on RDS, Snowflake, BigQuery: every one of them processes financial-grade volumes for customers with no banking pedigree. The "core" as a specialized proprietary transaction engine is solving a database scarcity problem that hasn't existed for a decade.
Composable infrastructure now exists for every function a core used to monopolize. Ledger as a service (Modern Treasury, Fragment), card issuing (Stripe Issuing, Lithic, Marqeta), payment rails (Increase, FedNow direct), KYC (Alloy, Persona), lending origination (MeridianLink, Blend). The pieces a core used to bundle are now buyable as APIs from vendors who specialize in just that piece, with no five-year contract.
And the build-vs-buy economics have inverted. Small engineering teams using Cursor, Claude, and a modern stack ship what required orders of magnitude more headcount a decade ago. This is not a marketing claim. It is what every credit union CTO sees when their internal team prototypes a new product in weeks while the core vendor schedules it for the next quarterly release window.
Why "AI-powered" core announcements feel hollow
A core provider announces an "AI-powered" capability on a metronome. The reason these announcements register as theater rather than progress is structural: AI is being bolted onto an architecture that was built before AI mattered. A chat assistant on top of nightly-batch data is not an AI product. It is a thin client on top of a stale extract.
The reverse direction is what the substrate actually allows. Modern data warehouses ingest core transactions in near real time. LLMs write SQL against them. AI agents score every member interaction against fraud, churn, opportunity, lending propensity. None of that requires the core to be the source of intelligence — it just requires the core to expose its data through APIs without rate limits, latency, or a vendor change-request ticket.
The vendor AI announcements are tells about what the substrate cannot do. If the core could do it natively, the announcement would not need to exist.
Industry shrinkage compounds the math
There are 4,287 federally insured credit unions. There were 5,236 at the end of 2019. Each surviving CU is paying license fees to maintain its own copy of essentially generic software — deposits, lending, GL, member records. The functional differences between any two credit union cores are minute. The differences members actually notice happen in the layer above.
Forty years ago this was unavoidable: every CU needed its own packaged stack because there was no other option. In 2026 the aggregate spend across the credit union system on duplicating this generic functionality is enormous — and it is being spent against a member base that is consolidating. The math gets less defensible every year.
What about the regulators
This is the obvious objection. NCUA examiners want auditable systems. Cores ship with familiar SOC reports. A credit union running on Aurora and a stack of API vendors looks unfamiliar across an exam table.
The answer is that the regulatory question is about who is on the hook, not what technology is underneath. AWS has FedRAMP. Modern Treasury and Increase publish bank-grade SOC reports. Snowflake runs federal workloads. The regulatory framework is mature for cloud-native financial infrastructure — fintech and challenger banks have been operating inside it for years. What is missing is not regulator readiness. It is precedent inside the credit union examiner pool, which lags the technology by a cycle.
Where the unbundling actually happens
This will not look like a credit union ripping out Symitar on a Tuesday. The transition has already started, just not at the core layer.
It looks like a credit union launching a new digital brand under its charter on Nymbus or a custom stack, leaving the legacy core to keep running the inherited members. It looks like an instant-payments rail going directly to FedNow without the core in the path. It looks like every new lending product being built on a modern LOS that talks to the core through APIs and could swap the core out without anyone noticing. It looks like the data warehouse becoming the actual source of truth for everything a member-facing team cares about, while the core demotes quietly to an accounting-of-record function.
That demotion is the story. Once the core is just a ledger, the question of which vendor's ledger you are paying for becomes a procurement question, not a strategic one. And procurement questions get answered with whoever is cheapest and most compliant — which is the opposite of how credit union cores have priced themselves for forty years.
The credit union core question nobody is asking
The current core RFP process assumes the answer to "what do we buy" is a core. The more interesting question is why the answer should still be that. A credit union evaluating its next five-year stack in 2026 is making a 1985 buying decision against a 2026 substrate. That mismatch is not going to stay free.
Credit union cores will not disappear. They will get unbundled into the components they always should have been. The credit unions that get there first will have built the architecture their members and their AI tools actually need. The ones still running multi-year proprietary stack conversions in 2030 will be operating on infrastructure that was already obsolete the year they signed.
